Mapping a workflow before you automate it

Most failed AI projects do not fail because the model was not clever enough. They fail because nobody wrote down what actually happens between a customer's first message and a completed job. The demo dazzles, then meets reality, and reality wins.

At Sentraflow, we treat the map as the product. Before we automate anything, we document the real workflow — including the messy exceptions people handle without thinking. It is the least glamorous step and the one that decides whether an agent ships or stalls.

The gap between the demo and the desk

A demo shows the happy path: a clean enquiry, an obvious answer, a booking. The desk is different. The enquiry arrives at 9pm, half in a second language, asking about a service you renamed last month, from someone who is already a patient. A human handles that in seconds using context no one ever wrote down. An agent that has not been taught that context guesses — and one bad guess erodes the trust the whole system depends on.

The map is the product. Automation is just the map, executed reliably at 3am.

Automation is just the map, executed reliably at 3am. Get the map right and shipping stops being a gamble.

How we map, step by step

Our mapping process has four passes, and we do not write automation until all four are done.

01
Trace the happy path

Write the ideal journey end to end, in plain language, with the exact information exchanged at each step. If a human cannot follow it, no agent will.

02
Harvest the exceptions

Sit with the people doing the work and collect every "except when…". These edge cases are where value and risk both live.

03
Draw the escalation line

Decide explicitly what the agent handles alone and what it must hand to a human. Responsible automation means the machine knows the edge of its own competence.

04
Define "done" and measure it

Agree on the outcome that counts — a confirmed booking, a resolved ticket — and instrument it, so improvement is a number, not an opinion.

Nova, built on the map

Nova, our conversation agent, is only as good as the map behind it. Given a clear workflow, it responds to enquiries instantly, checks live availability, confirms bookings, and escalates the moment something falls outside its defined competence. Clients see the same reliability at 3am that they see at 3pm — because the agent is not improvising, it is executing a workflow their own team validated.

That is the whole philosophy: AI handles the routine, humans own the critical, and nobody is surprised by what the system does. Get the map right, and automation stops being a gamble.

Let's map your workflow together

We will trace one real process with you and show exactly where an agent would help — and where it should not.
